In my previous letter, I wrote that for more than forty years my work has remained remarkably consistent. What has changed is the timing.

AI is increasing our capability, increasing our visibility, and changing reality faster than ever before. Together, these changes are creating extraordinary opportunities to improve reality and a remarkable new generation of important problems worth solving.

That has led me to another realization.

Looking back, I think I’ve gradually come to understand that responsibility for solving important problems operates at three different levels. Today, I believe understanding those three levels is more important than ever.

Why now

The greater the supply of capability, the greater the demand for responsibility.

AI is making capability increasingly abundant. At the same time, changing reality is creating a growing number of important problems. Organizations—including AI companies themselves—need better ways to solve them.

As capability becomes increasingly available, people willing to accept responsibility for solving important problems become increasingly valuable.

I increasingly believe this will become one of the defining shifts of the AI era.

That is why the timing has changed.

Once I began to see this, another question naturally followed. If responsibility is becoming more valuable, where will lasting advantage actually come from?

What creates advantage

Capability creates possibilities.

Responsibility decides which possibilities become reality.

Capability can help us understand reality, discover important problems, analyze them, and propose remarkably good solutions. But capability cannot decide which problems are worth solving, who should take responsibility for solving them, or whether the work will actually be done.

Those decisions still belong to people.

I increasingly believe lasting advantage will come from combining AI capability with people willing to accept responsibility for solving important problems.

That is where lasting advantage is created.

That still left one question. How does responsibility actually change anything?

How it works

Responsibility creates commitment.

Commitment changes probability.

Reality decides the result.

Looking back, I think responsibility begins in a surprisingly simple way.

Someone looks at an important problem and says:

“I’ll take care of this.”

The person with the problem accepts that commitment.

Together, they agree on what success looks like.

That is the moment responsibility becomes real.

For most of my career, I’ve spent a great deal of time thinking about probability. Risk and reward. Uncertainty and confidence.

Only recently have I realized that responsibility is one of the strongest drivers of probability.

At that moment, the problem has not yet been solved. Reality has not yet improved, and success is still far from guaranteed.

Yet something fundamental has changed.

The probability of success is now higher than it was a moment before because someone has accepted responsibility for making a better reality more likely.

That realization changed how I think about responsibility.

It also changed how I think about value.

But that is another letter.

That is where value begins to move.

Looking back, I think I’ve finally understood why important problems have always attracted me.

Whenever I see a great deal of trapped value and an important problem standing in the way, I find it remarkably difficult not to say:

“I’ll take care of this.”

Perhaps that’s simply how I’m wired.

It certainly doesn’t describe everybody.

But it has shaped almost everything I’ve chosen to do.

I’m writing these letters because I’m always looking for two things: important problems worth solving, and people who want to help solve them.

Because in my next letter, I’d like to explore a question that surprised me for more than forty years.

When does value actually begin?

For more than forty years, my work has been remarkably consistent.

What has changed is the timing.

Timing creates opportunity.

And today, after more than forty years of looking for important problems, I believe we are living through the greatest opportunity I have ever seen. Not because AI exists, but because the changes it is bringing to reality are creating a new generation of important problems and extraordinary new opportunities to improve reality.

I believe helping people and organizations understand reality, identify the important problems worth solving, take responsibility for solving them, and use AI as part of the solution is one of the greatest opportunities of our time.

I’ve spent my career looking for important problems, deciding whether they deserve my responsibility, and then doing everything I can to help solve them. The industries have changed. The companies have changed. The technologies have changed. My work itself has not.

Looking back, I realize I’ve always been much more interested in important problems than products. Products are one possible solution. Important problems, when they are solved, can create lasting value for decades.

Only recently have I found a simple way to describe why I’ve been doing this work for so many years.

I’ve never experienced a period where the opportunity to improve reality has grown as quickly as it is growing today.

AI is increasing our capability. AI is increasing our visibility. And AI is changing how organizations operate and how work is organized. Together, these changes are changing reality faster than ever before.

Every important transition changes reality. Every change in reality creates a new generation of important problems.

At the same time, AI is becoming one of the most powerful tools we have for understanding reality and solving those problems. But every solution begins with understanding reality. We cannot solve the right problems until we first understand reality well enough to recognize them.

As reality changes, more important problems emerge. As more important problems emerge, so does the demand for solving them—and for people willing to accept responsibility for doing so.

That is why I felt I had to start writing these letters.

I could no longer keep these thoughts to myself.

I believe we are living through one of the most important transitions of our lifetime. AI is changing reality at an extraordinary pace. It is creating a new generation of important problems while simultaneously becoming one of the most powerful tools we have ever had for solving them.

For people who enjoy taking responsibility for solving important problems, I believe this is an extraordinary moment.

I have never been more optimistic than I am today.

If, like me, you find it difficult not to say “I’ll take care of this” when you encounter an important problem, I think these letters are for you.

Because the first question is why now.

The next question is why responsibility changes everything.

Like many others, I asked it a question and, within a few seconds, I had an answer that would probably have taken me hours to produce myself. I remember sitting there thinking: This changes everything. For a little while, I also thought I had gained a competitive advantage. It genuinely felt like I could suddenly do things that had been much harder just moments before.

Then something happened.

Friends started using it. Colleagues started using it. Social media filled with examples that were even better than mine. It didn’t take long before I realized that I hadn’t gained a unique capability.

Millions of people had gained the same capability.

That realization changed how I think about AI. Not because AI became less impressive, but because I realized that capability and competitive advantage are not the same thing.

Instead, it made me ask a different question.

If AI gives everyone more capability, where does competitive advantage move?

I believe that may become one of the most important business questions of the coming decade.

For decades we competed through access to information. The Internet made information abundant. AI is now making intelligence and capability increasingly abundant—and that changes where competitive advantage can exist. More people can write, analyze, design, program, research, plan, and solve problems at a level that previously required much more time, experience, or resources.

That is extraordinary progress.

It also changes competition.

Every improvement in AI makes competitors more capable, gives customers more choices, raises expectations, and accelerates the pace of change. When capability becomes increasingly abundant, it often stops being the primary source of competitive advantage.

That was the moment I realized I had been asking the wrong question.

The important question is not who has AI.

The important question is what becomes difficult to copy when everyone has AI.

For me, the answer is increasingly clear.

Context.

I’ve talked about the importance of context for more than a decade. AI hasn’t changed my mind.

It has reinforced it.

In fact, I increasingly believe AI is turning context from a competitive advantage into a survival requirement.

The more capable AI becomes, and the more visible reality becomes, the more convinced I become that context is what allows us to turn capability into better decisions and better results.

AI is changing two things at the same time.

It increases capability.

It increases visibility.

We are becoming better at discovering problems, recognizing opportunities, understanding relationships, comparing alternatives, and exposing assumptions that previously remained hidden.

Capability changes what we can do.

Visibility changes what we can see.

Context helps us understand what it all means.

Together they change competition.

Capability changes what is possible. Visibility changes what becomes impossible to ignore.

As organizations become more capable and reality becomes more visible, customers change their expectations more quickly, competitors improve faster, markets evolve faster, and opportunities appear sooner. Yesterday’s understanding becomes outdated faster than before.

That is why I no longer think context is simply a competitive advantage.

I believe it is becoming a survival requirement.

Because organizations that fail to continuously build context will increasingly struggle to make good decisions in a reality that changes faster than they can understand it.

Context is no longer something we build once and rely on. It has to be continuously built, challenged, updated, and shared because reality is changing more quickly than ever before.

Once I started looking at AI this way, something else became obvious.

No single person, company, or AI system can build enough context alone.

Whether you are Google, Microsoft, or the most promising startup, reality is becoming too interconnected and too dynamic for any single perspective to be sufficient.

That changes the role of collaboration.

Collaboration is no longer simply a nice way of working.

It becomes one of the most effective ways of building context.

Every customer, expert, partner, and colleague sees reality from a slightly different perspective. The organizations that consistently create the best results will increasingly be those that combine those perspectives into a richer understanding of reality than any individual could achieve alone.

That is where I think orchestration becomes one of the most important capabilities of the AI era.

For me, orchestration is not about controlling people. It is about continuously building context by bringing together the right people, the right expertise, the right technologies, the right customers, the right partners, and increasingly AI itself around the right problems. Great project leaders, entrepreneurs, venture builders, and leaders have always done this. AI simply makes it more important because reality is becoming more connected, more visible, and more dynamic.

The more I think about it, the more optimistic I become about human qualities.

Not despite AI.

Because of AI.

By human qualities, I mean qualities such as judgment, responsibility, trust, curiosity, humility, empathy, integrity, leadership, and our ability to collaborate with others.

Judgment determines what matters. Responsibility determines who owns the consequences. Trust enables collaboration. Curiosity keeps context alive. Humility allows us to change our minds when reality tells us we are wrong. Leadership helps people move together.

These qualities are becoming increasingly valuable because they determine how well we build context, how well we orchestrate it, and ultimately whether greater capability improves reality.

Perhaps that is why AI has made me more optimistic than worried.

The technology will continue increasing capability.

But it also increases the value of the things that have always mattered when people solve difficult real problems together.

And I believe something even bigger is happening.

As AI increases both capability and visibility, it becomes harder to ignore the consequences of our decisions. Reality becomes more visible, and responsibility becomes increasingly difficult to avoid.

I don’t believe AI replaces responsibility.

I believe it increases the need for it.

Perhaps that is the biggest opportunity of the AI era.

Not simply becoming more intelligent.

Becoming more responsible.

Perhaps that is where competitive advantage is moving.

The next competitive advantage may not be intelligence alone. It may be the ability to continuously build, share, and orchestrate context that improves reality—faster than others.

Because in the end, context helps us understand reality. Responsibility determines whether we improve it.

After all,

Value is the difference in reality between after and before.

Different technologies.

The same destination.

Better reality.

And after more than 40 years as an entrepreneur and investor, one thing has become increasingly clear to me: taking responsibility for solving problems creates timing.

One of the most common questions in entrepreneurship and investing is whether this is the right time. I am not particularly interested in guessing the right timing. I am much more interested in understanding how timing is created, and over the years I have become convinced that timing is created when people decide to take responsibility for solving a real problem.

Nearly all of the most interesting opportunities I have encountered lately started with a simple sentence:

“Let’s solve this together.”

Those words tend to appear when a big real problem becomes visible, a situation where a specific reality could be much better than it is today. That is where I have spent most of my career.

A Specific Reality Could Be Better

Over the years, I have worked with startups, turnarounds, special situations, and established businesses. The details are always different, but the starting point is surprisingly similar. A specific reality could be better than it is today, sometimes much better.

That is what makes a problem interesting. Not necessarily that it is difficult or complex, but that there is a meaningful difference between today’s reality and a better reality.

Before a problem is solved and after it is solved. The difference is value.

That simple idea has become increasingly important to me. When I was younger, I probably spent more time looking at companies, products, technologies, and markets. Today I spend more time looking at problems because a big real problem contains a lot of trapped value. The bigger the difference between today’s reality and a better reality, the more value can be created.

Responsibility is visible long before results are. Results come later, but responsibility comes first. Somebody decides to do something about the situation, commits to it, and starts working on the problem. Sometimes that commitment is expressed in a very simple way:

“Let’s solve this together.”

That moment interests me because that is where timing starts being created.

Responsibility Comes Before Results

Most people understandably become interested when the results show up. Results are visible, measurable, and generally feel safer.

By then, however, much of the interesting work has already happened. The problem has been identified, responsibility has been taken, people have committed, the right people have joined, and reality has already started moving. The results simply make it visible to everyone else.

One thing I like about reality is that it does not care much about what we say. It cares about what gets done. Reality is surprisingly indifferent to presentations, not particularly impressed by forecasts, and rarely rewards intentions alone. It responds to action.

That is why responsibility matters so much.

Problems do not solve themselves. People solve problems.

I have never met a problem that cared much about job titles, and I have never seen uncertainty disappear because somebody created another PowerPoint presentation. What changes reality is when people decide to take responsibility and start working on the problem.

That is why I spend so much time looking at people. Not because people are more important than problems, but because people are the ones who solve them.

After more than 40 years, I no longer spend much time asking whether something is the right timing. I spend more time asking who is willing to take responsibility for improving the situation.

That question has become far more useful.

Why Ownership Matters

Over the years I have become increasingly convinced that responsibility and ownership belong together.

If people help create value, it makes sense that they participate in it. If they stop contributing, they should feel that as well.

Ownership makes responsibility more concrete. It aligns incentives and connects effort, consequences, and rewards. That is one of the things I find most fascinating about entrepreneurship and investing. The people who help solve the problem can become owners of the value they help create.

At Katalysen, this way of thinking influences almost everything we do.

People are often surprised when we tell them in a first meeting:

“If you are looking for funding, you have probably come to the wrong address.”

Not because capital is unimportant. Capital matters.

Capital has solved many problems, but I have rarely seen capital identify the problem in the first place.

For us, everything starts with a real problem and people willing to take responsibility for solving it. Capital follows. Ownership follows. Results follow.

That is why we do not think of ourselves primarily as investors. We think of ourselves as problem-solvers and partners. We do not invest behind teams. We become partners by taking responsibility together with them.

We are not looking for certainty. We are looking for situations where responsibility can reduce uncertainty and where the most value is trapped.

Technology Helps Us Engage With Reality

The more I learn about technology, the less interested I become in whether it replaces reality. The more convinced I become that it can help us engage with reality more effectively.

Many technologies are criticized for taking us away from reality. Sometimes that criticism is fair. But when I look at the technologies that have created the most value over time, I see something else. They help us understand reality better, see things more clearly, test ideas faster, learn faster, and make better decisions.

AI can help us understand reality. AR and VR can help us experience it differently. Digital twins can help us model it. 3D printing can help us build and test it. Social media can help us find and connect with people who are trying to improve the same reality.

They are very different technologies, but they point in the same direction.

What excites me about these technologies is not that they replace people. Quite the opposite. They help people understand more, test more, learn faster, and build better things.

Technology can increase our visibility and our understanding. But technology does not decide which problems are worth solving, what responsibilities should be taken, or who carries the consequences.

People do.

The Human Infrastructure

That is why I have become increasingly interested in what I think of as human infrastructure.

The technical infrastructure around us is becoming increasingly AI-driven. The human infrastructure—the responsibility, judgment, trust, expertise, and entrepreneurship that turn possibilities into results—is becoming increasingly important.

Human infrastructure determines the quality of the results.

The more capable technology becomes, the more important responsibility becomes. The more information becomes available, the more important judgment becomes. The easier execution becomes, the more important it becomes to choose the right problems. And when possibilities become abundant, reality becomes more valuable.

Many people assume that better technology reduces the importance of human qualities. I think the opposite is true.

AI has made me more optimistic about people, not less.

Responsibility, judgment, expertise, trust, and entrepreneurship are all becoming more valuable.

Not despite technology.

Because of it.

Let’s Solve This Together

When I put all of this together, I keep coming back to the same conclusion.

Value starts much earlier than most people think.

By the time results become obvious, much of the hard work has already been done. A problem has been identified, people have decided to take responsibility, ownership has been established, capital has been committed, tools have been put to work, and reality has already started moving.

The results simply make it visible to everyone else.

This is why I still enjoy entrepreneurship after more than 40 years. Reality can always be improved. There are always new problems worth solving and always good people willing to take responsibility for them.

And nearly all of the most interesting opportunities I encounter still start with the same simple sentence:

“Let’s solve this together.”

Over the last couple of weeks, reality has made something increasingly obvious to many of us.

The more capable AI becomes, the more responsibility matters.

Not less.

We spend a great deal of time discussing what AI will do to everyone else. We talk about software, jobs, industries, healthcare, education, and investing. Those are important conversations, but I have become increasingly interested in a different question.

What will AI do to AI companies themselves?

I think one of the biggest consequences of AI may be the consequences AI creates for the companies building it.

One thing I have learned after more than 40 years as an entrepreneur is that solving one problem usually creates a few new ones. Better products create new expectations. Better businesses attract new competitors. New markets create new responsibilities. Success rarely makes life simpler. More often, it changes where the next important problems appear.

I believe AI companies are entering exactly that phase.

The deeper challenge is not regulation, infrastructure, or even competition, although all three matter. The deeper challenge is that AI companies are changing reality faster than anyone has ever done before. As a consequence, they are attracting responsibility faster than anyone before them.

This is increasingly what I see in the companies I work with and the problems I spend my time on.

Capability is growing faster than our ability to absorb its consequences.

AI is simply the first place where that pattern has become impossible to ignore.

AI increases capability. AI increases visibility. Responsibility becomes unavoidable.

The better AI becomes, the more important it becomes to understand consequences, earn trust, exercise good judgment, collaborate with customers and partners, and continue solving the new problems that appear as reality changes.

Those are not primarily technical challenges anymore. They are increasingly human ones, requiring expertise, judgment, responsibility, trust, and collaboration.

Technology may solve many problems. Deciding which problems matter next, and taking responsibility for them, remains profoundly human.

That is why I increasingly believe the most valuable asset is not technology itself.

It is the people around the table who have solved difficult real problems before.

People with expertise, good judgment, and the willingness to take responsibility before the answers are obvious. People trusted by others. People who know how to work together when reality changes and new problems appear.

No company will solve those problems alone.

The organizations that succeed over the coming decade may not simply be the ones with the most capable AI. They may become the ones that are best at attracting entrepreneurs, experts, operators, investors, and other experienced problem-solvers who are willing to take responsibility together.

That is why AI companies need experienced problem-solvers on the cap table.

While writing this article, I realized something I hadn’t fully appreciated before.

This may not only apply to AI companies.

It may apply to every organization.

The more capable and visible an organization becomes, the more responsibility it attracts.

I think I’ll come back to that in a future article.

The first five describe how value is created in reality.

A big real problem is a lot of trapped value waiting to be unlocked.

Real responsibility is owning real results before they exist.

A venture is an attempt to improve reality.

AI is a tool for understanding, exploring, and improving reality.

Value is the difference in reality between before and after.

Together they form a simple sequence:

Reality → Big Real Problems → Responsibility → Ventures → AI → Value

I find myself returning to this sequence again and again.

It helps me understand where value comes from, how it is created, and why some opportunities become visible long before the results appear.

But value is not created by definitions. Value is created by people.

There are four human qualities that seem especially valuable in reality:

• Expertise

• Good judgment

• Being trusted

• Entrepreneurship

All four are earned in reality. All four take time to develop.

And all four become visible through action rather than words.

The more reality I encounter, the more valuable these qualities seem to become.

Perhaps that is one of the reasons I have become increasingly optimistic.

Not only about technology.

But about people.

What makes a problem big?

A big real problem is a journey from today’s reality to a better reality.

People are the ones who travel.

For me, what makes a problem big is not its complexity.

It is the amount of value trapped until someone solves it.

What is real responsibility?

Real responsibility begins when someone says:

“I’ll take care of this.”

For me, responsibility is owning the results before they exist.

What is a venture?

A venture is a journey from today’s reality to a future reality.

People are the ones who travel.

For me, a venture is an attempt to improve reality.

What is value?

A venture is an attempt to improve reality.

For me, value is the difference in reality between after and before.

What is AI?

Real problems come first.

People take responsibility.

For me, AI is a tool for understanding, exploring, and improving reality.

Putting it together

Everything starts with reality.

Real problems appear in reality.

People take responsibility for solving them.

Ventures become the vehicle.

AI helps us understand, explore, and improve reality.

Value begins when responsibility is taken and grows as reality improves.

That is how I currently think about investing, entrepreneurship, problem-solving, and AI.

Not as separate topics.

But as different parts of the same journey.

Quality, expertise, trust, judgment, responsibility, uniqueness, and the ability to solve real problems are becoming more visible, more important, more demanded, and therefore even more valuable.

Not because they suddenly create value.

They always did.

What is changing is the environment around them.

Visibility

When I first became interested in AI, I was primarily interested in the technology. Over time, my attention shifted. The more I explored AI, the less interested I became in the technology itself and the more interested I became in what it reveals about people, organizations, incentives, value creation, and reality itself.

What AI reveals most clearly is reality.

AI does not change reality. A bridge still stands or falls. A product still works or does not work. Customers still stay or leave. Businesses still create value or destroy it.

Reality continues to be the final judge.

What changes is visibility.

AI makes more of reality visible. It becomes easier to recognize quality, expertise, trust, responsibility, and results. Just as importantly, it becomes easier to recognize the absence of them.

What fascinates me is that these are not new qualities. They are the same qualities I have watched create value throughout my entire career. Forty-four years ago they mattered. Twenty years ago they mattered. Ten years ago they mattered. They matter today.

What is changing is not the qualities themselves.

What is changing is that the world increasingly recognizes, rewards, and demands them.

For a long time many of these qualities were difficult to measure, difficult to scale, difficult to compare, and often difficult to reward appropriately. In many situations responsibility, results, and rewards drifted apart.

As visibility increases, it becomes harder to separate responsibility from results, expertise from results, quality from results, and judgment from results.

Visibility reconnects what reality never separated.

Why Their Value Is Increasing

What convinced me that something important is happening was realizing that the increasing value of these qualities is not driven by one trend.

It is driven by three different forces at the same time.

The first is visibility.

Things that become easier to recognize become harder to overlook.

The second is capability.

AI increases capability. More can be analyzed. More can be created. More can be automated. More can be improved.

As capability increases, judgment becomes more important. Responsibility becomes more important. Trust becomes more important. The ability to solve real problems becomes more important.

The more powerful the tools become, the more important it becomes to use them well.

Capability without judgment can create larger mistakes. Capability combined with judgment, expertise, responsibility, and trust can create extraordinary results.

The third is demand.

Many of these qualities never stopped creating value, but for decades they were often difficult to measure, difficult to scale, difficult to compare, and difficult to reward appropriately. Markets, organizations, and incentive systems often favored things that were easier to standardize, automate, optimize, measure, and scale.

The need for these qualities never disappeared.

If anything, it accumulated.

That accumulated demand is now meeting increasing visibility and increasing capability.

Three independent forces are now pointing in the same direction.

Visibility makes these qualities easier to recognize.

Capability makes them more important.

Accumulated demand makes them more valuable.

Together they create a powerful combination.

More visible. More important. More demanded. Even more valuable.

AI is not changing what creates value. It is increasing the value of what has always created it.

Looking back, I cannot think of a single big real problem I have helped solve that was ultimately solved by technology. Every meaningful improvement came from people applying their expertise, taking responsibility, and working hands-on together toward a solution.

Technology helped, but people solved the problem.

Why This Makes Me Optimistic

Part of my interest in this is deeply personal.

I genuinely care about these qualities, both as an entrepreneur and as a human being.

Over forty-four years of entrepreneurship, investing, and problem-solving, I have repeatedly seen them help companies survive difficult periods, help people achieve things they did not think were possible, help teams overcome challenges, and help turn ideas into reality.

But my interest goes beyond business.

These are not only qualities that improve companies and investments. They improve relationships, communities, collaboration, and society itself.

That is why I am genuinely pleased to see them becoming more valuable.

Not only because I have spent much of my life working with people who embody them, but because incentives matter.

When something becomes more valuable, people invest more in it.

They spend more time developing it, more effort improving it, and more energy putting it into practice.

That is how qualities spread.

The result is not only that these qualities become more rewarded.

They become more common.

That matters because these are deeply human qualities. They help us build better companies, better relationships, stronger communities, and a better society. They help us solve more problems, and they help us solve the right problems.

When these qualities become more common, our ability to improve reality grows with them.

That is ultimately why AI has made me more optimistic.

Not because I believe technology will solve our problems. Real problems are still solved by people willing to take responsibility for them.

What AI does is make reality harder to ignore, help us understand it better, and give us better tools for improving it.

As a result, the qualities that have always created value become more visible, more important, more demanded, and therefore even more valuable.

And because increasing value leads to increasing investment, these qualities become more common.

The future is not becoming less human. It is increasing the value of being fully human.

After forty-four years as an entrepreneur, investor, and problem-solver, that feels like very good news.

Because better realities are built by people who embody those qualities.

Over the last nine months, I have also spent a great deal of time discussing AI with experts, entrepreneurs, colleagues, and teams across our portfolio companies. Some are building with it, some are integrating it into their businesses, and some are trying to understand what it means for their industry.

Those conversations have been fascinating.

A few weeks ago, I decided to start writing more about AI myself. I wanted to better understand what AI might mean for entrepreneurs, investors, companies, and society. I wanted to explore where value might be created, where it might disappear, and what the next decade could look like.

But something unexpected happened.

The more I wrote about AI, the less I found myself writing about technology and the more I found myself returning to reality.

That was not what I expected.

Technology has been part of my life for more than four decades. I started my first software company when the personal computer arrived in Sweden. Later came the internet. Then smartphones. And now AI.

Looking back, it would be easy to tell that story as a technology story.

I increasingly think that would be the wrong story.

Technology Was Never the Destination

What fascinated me was never really computers. It was what people could do with them.

What fascinated me was never the internet itself. It was the possibility of connecting people, ideas, opportunities, and businesses in ways that had not been possible before. What fascinated me about smartphones was not the device itself but the freedom they created, the ability to work, communicate, learn, and create from almost anywhere.

And what fascinates me about AI is not artificial intelligence itself but what it reveals about reality.

When I look back across forty-four years of entrepreneurship, investing, and problem-solving, I increasingly see a common thread. The technologies changed repeatedly, sometimes dramatically, but what mattered remained remarkably consistent. The interesting part was never the technology itself. The interesting part was always the people, the problems, the opportunities, and the possibility that reality could become better than it was before.

Perhaps that is why I have never been particularly interested in technology as an end in itself. Technology was the vehicle. Reality was the destination.

Reality Is Becoming More Visible

One thing I have noticed during the last few years is that reality is becoming increasingly difficult to ignore.

AI makes it easier to explore possibilities, create, learn, analyze, and test ideas that previously required significant time, money, and resources. At the same time, reality becomes more visible.

Expertise becomes easier to recognize. Quality becomes easier to appreciate. Good judgment becomes easier to spot. Responsibility becomes easier to see. The opposite becomes more visible as well. Weak ideas become harder to defend, poor judgment becomes easier to detect, and the absence of expertise or responsibility becomes more difficult to hide.

I do not think this happens because AI is perfect. It is not. I think it happens because visibility increases, and when visibility increases, reality has a way of becoming more important.

One thing I have learned over the years is that reality eventually gets the final vote. Markets can disagree with it for a while. Organisations can avoid it for a while. Individuals can ignore it for a while. Reality is patient, and in my experience it eventually wins.

One reason I have learned to respect reality is that it has corrected me many times. I have backed ideas that did not work, spent years on projects that failed, lost money, misjudged people, and misunderstood markets. Reality has been a patient teacher and often a demanding one. It has usually been more useful than comfortable.

Over time I learned that reality is not the enemy of our ambitions, plans, or dreams. It is what makes them valuable.

The more reality I have encountered, the less certain I have become and the more curious I have become. Reality is usually larger than any one perspective, richer than any one explanation, and more nuanced than any one model. That is also why I have always enjoyed working with other people. Some of the most valuable things I have learned came from people who saw parts of reality that I could not see myself.

Why I Became More Optimistic

Perhaps that is why I have become more optimistic.

Not because reality has become easier, and not because technology will solve our problems for us.

I have become more optimistic because visibility is increasing.

We rarely solve problems we cannot see, and we rarely improve realities we do not understand.

AI is making both easier. Expertise becomes easier to recognize, quality becomes easier to appreciate, responsibility becomes easier to see, opportunities become easier to discover, and problems become harder to ignore.

Visibility does not automatically create change. People still have to act, take responsibility, and work together. But visibility creates pressure for change, and it becomes increasingly difficult to ignore realities that everyone can see.

Understanding matters.

Visibility matters too.

Together they make improvement more achievable.

That may turn out to be one of the most important consequences of AI.

Reality Changes When Responsibility Becomes Shared

Over the years I have also realized something else.

Reality rarely changes because somebody understands a problem.

Understanding matters and is often where everything starts, but understanding alone rarely changes reality. Reality starts to change when people decide to do something about what they have understood, and it changes even faster when they decide to do it together.

Looking back, many of the most important moments in my life have followed exactly the same pattern. Somebody identified a real problem. A group of people gathered around it. Knowledge was shared. Ideas were shared. Work was shared. Responsibility became shared.

Sometimes capital was added. Sometimes ownership was shared. Sometimes entirely new companies emerged.

In every case, value appeared because reality became better than it was before.

That moment has fascinated me for decades because almost nothing has changed yet. The problem is still there, the uncertainty is still there, and the future is still unclear. Yet something important has happened.

People have decided to take responsibility together.

That is often where value creation begins.

Over the years I have also learned that sharing responsibility does not eliminate risk. Companies still fail, investments still disappoint, markets still change, and people still make mistakes. Reality remains uncertain.

What shared responsibility does is something different: it increases the amount of reality available to the group. More experience, more perspectives, more expertise, and more people willing to act often reduce risk and increase the chances of creating something valuable, even though the outcome is never guaranteed.

Perhaps that is also why I have become optimistic about the future. Problems are still solved by people. People take responsibility, collaborate, build companies, invest resources, share knowledge, and create value together. Technology can help enormously, but it remains a tool rather than the source of the value itself.

Where Value Begins

The more I think about AI, the more I come back to three simple ideas.

Reality tells us what is true.

Judgment tells us what matters.

Responsibility turns both into results.

Perhaps that is also why I have become more interested in value itself.

Value is not complicated. Something is one way today and better tomorrow. The difference is value.

Value = After − Before.

Responsibility closes that gap.

Looking back, many of the most interesting opportunities I have seen appeared long before the value was obvious. The future was uncertain, the results were still invisible, and the risks were very real. Yet somebody decided to take responsibility anyway.

That is often the moment that changes everything.

It is also where some of the most interesting investments appear.

A real arbitrage appears when capital and responsibility come together before the value becomes obvious.

The funny thing is that I started this journey trying to understand AI.

I ended up understanding something else.

Looking back, I increasingly think that what fascinated me was never technology itself. What fascinated me was the possibility that people could come together around a real problem, take responsibility for solving it, and create value that did not exist before. The technologies changed, but what mattered did not.

I have realized something.

Most of the things I write about are not actually about responsibility. Responsibility is simply where they become visible.

The deeper subject is reality.

Responsibility, entrepreneurship, investing, leadership, strategy, AI, and value creation may seem like different topics. I increasingly believe they are all expressions of the same thing: our relationship with reality.

For most of my professional life, I thought I was primarily interested in companies, opportunities, technologies, investments, growth, and entrepreneurship. Today, I increasingly believe I was interested in something deeper all along.

Reality itself.

Not because reality is always pleasant. Not because reality is always fair. And certainly not because reality is always easy.

But because reality is where everything valuable comes from.

Reality is where learning comes from. Reality is where trust comes from. Reality is where results come from. Reality is where value is created.

A Hyperrealist

Over time, I have become something I never expected: a hyperrealist.

Not because I lack imagination. Not because I stopped dreaming. Quite the opposite.

I love building things that do not yet exist. I love helping entrepreneurs turn possibilities into realities. I love seeing people achieve things they once thought impossible.

But I have learned that reality is not the enemy of dreams.

Reality is what makes dreams valuable.

Dreams become valuable when they survive interaction with reality. Reality does not destroy good dreams. It improves them.

The same is true for ideas, strategies, businesses, investments, and technologies.

Reality is not the obstacle.

Reality is the opportunity.

Problems and Value

Many people see problems as something negative. I increasingly see them differently.

A problem is simply reality telling us that something could be better.

The gap between today’s reality and a better reality is where value lives.

That is why I have spent so much of my life working with problems. Not because I enjoy problems, but because I enjoy making reality better.

And solved problems are always good problems to have.

This is also why responsibility has become such a central theme in my thinking.

Over time, I have come to see responsibility differently.

Responsibility is what happens when someone accepts reality and decides to engage with it.

The moment someone says:

“Come on. Let’s sort this out.”

“I’ll take care of this.”

“Let’s solve this together.”

Something changes.

Reality starts responding differently. Feedback increases. Learning accelerates. Hidden problems become visible. Progress becomes measurable.

Responsibility does not create reality.

It creates a closer relationship with it.

Reality first. Responsibility next.

AI and the Return to Reality

That may also be one of the most interesting things happening with AI.

Many people see AI as something that moves us away from reality. I increasingly believe the opposite.

AI creates simulations, predictions, digital twins, synthetic content, and artificial realities. Yet all of these things ultimately have the same purpose: to understand reality better.

The paradox may be that artificial realities make real reality more visible, more measurable, more understandable, and more difficult to ignore.

The old saying is that the first step in solving a problem is recognizing there is one.

AI may become the greatest problem-recognition system humanity has ever built. It helps us see reality more clearly: both the good and the bad, both the opportunities and the risks, both the strengths and the weaknesses.

And clarity matters.

Because invisible problems remain risk.

Visible problems become opportunities.

Why I Am Optimistic

That is why I remain optimistic.

Not because the future will be easier. Not because technology will solve everything. And not because problems will disappear.

I am optimistic because reality is becoming more visible.

The more I think about it, the more I believe optimism and realism are not opposites.

The more clearly we can see reality, the more clearly we can see problems. The more clearly we can see problems, the better our chances of solving them.

AI may be many things, but one of its most important contributions may simply be that it helps us see. It helps us understand. It helps us recognize patterns, opportunities, weaknesses, risks, and possibilities that were previously hidden.

And once reality becomes visible, it becomes possible to improve it.

Perhaps that is the worldview underneath most of what I write.

Responsibility, problems, entrepreneurship, investing, leadership, AI, and value creation are not separate subjects to me. They are different expressions of the same thing.

They all begin with a willingness to see reality as it is.

And then take responsibility for making it better.

To me, there is something profoundly beautiful about that.

Perhaps that is why I have become something I never expected:

A hyperrealist.

After more than four decades as an entrepreneur, investor, and problem-solver, I find myself becoming less interested in individual business theories and more interested in recurring patterns.

Patterns that keep appearing across completely different situations.

Some emerge in startups. Some in mature companies. Some in investing. Some in leadership. Some in technology. Some in life.

At first they seem unrelated.

But over time I have noticed something surprising: reality often responds in remarkably similar ways.

Different situations, different people, different industries. Yet the same pattern keeps appearing:

Responsibility changes how reality responds.

Especially when uncertainty is high. Especially when responsibility becomes real.

The rise of AI has made this even more visible. Not because AI changes every rule, but because it accelerates reality’s feedback loops. As execution becomes easier, the things that actually drive results become easier to see.

And the same pattern keeps appearing.

Different Topics. Same Pattern.

Timing is not found. It is created.

Clarity does not enable action. It is a consequence of it.

Good timing often looks wrong right before it becomes obvious.

Plans do not create progress. People taking responsibility do.

Leadership is not what you say. It is what you take responsibility for.

The future is not built by consensus. It is built by people willing to act before consensus exists.

The real arbitrage is rarely information. It is responsibility.

AI does not remove responsibility. It makes the absence of it visible.

Execution is not the bottleneck anymore. Responsibility increasingly is.

Real learning does not come from analysis alone. It comes from interaction with reality.

The hardest part is rarely understanding the problem. It is staying responsible long enough to solve it.

Value is the difference between before and after.

Problems do not disappear when ignored. They compound.

Some people talk leadership. Some people do leadership.

Solved problems are good problems to have.

Investability does not begin with certainty. It begins when responsibility becomes real.

Most investors buy clarity. Problem-solvers help create it.

A problem becomes investable when someone is willing to own the consequences.

Value often starts moving when responsibility becomes real.

Capital follows people who take responsibility for real problems.

Organizations do not produce results. People taking responsibility do.

AI scales execution. Humans remain responsible for results.

Growth is not manufactured. It happens when real problems get solved.

Strategy is not what you write. It is what you choose to solve.

Ownership without responsibility has little value. Responsibility is what makes ownership real.

What Responsibility Often Sounds Like

Responsibility rarely arrives as a theory. It usually arrives as a sentence, a moment, or a decision.

I increasingly notice that many important things start when someone says:

“Come on — let’s sort this out.”

“I’ll take care of this.”

“Let’s solve this together.”

Those moments may sound small, but they are often the exact moments when reality starts responding differently.

Decisions get made. Feedback loops begin. Trust starts forming. Problems become clearer. Progress becomes possible. And value starts moving.

Most people see problems as risk.

I increasingly see them as value creation.

Not because problems are pleasant. But because value often exists precisely where important problems remain unsolved.

Before a problem is solved. After a problem is solved.

The difference is value.

That is why we make problems investable.

And perhaps that is why I often continue the conversation with something even simpler:

“Let’s solve this problem and make a good deal together.”

Entrepreneurs contribute entrepreneurship. Experts contribute expertise. Investors contribute capital.

Different abilities. Shared responsibility.

And when responsibility becomes real, trust, ownership, investability, and value often follow.

Over the years I have seen this pattern in startups, turnarounds, investments, partnerships, technologies, and organizations.

Different contexts.

Same reality.

What Is The Pattern?

The pattern is not technology, capital, intelligence, or information.

The pattern is responsibility.

Again and again, value starts moving when responsibility becomes real.

Timing appears when responsibility is taken. Clarity follows action. Leadership follows ownership. Trust follows results. Investability follows commitment. Value follows solved problems.

Different topics. Same pattern.

Responsibility creates timing. The rest follows.

After 44 years as an entrepreneur, investor, and problem-solver, I have noticed something that keeps repeating itself.

The biggest opportunities rarely appear when everyone agrees.

By the time consensus forms, much of the value has often already been created.

This is true in entrepreneurship.
It is true in investing.
It is true in organizational change.

And it is increasingly true in the age of AI.

That has made me deeply interested in a question that sits underneath many others:

Where does asymmetric value actually come from — before it becomes obvious to others?

The more I think about it, the less I believe the answer starts with technology.

I increasingly believe it starts with responsibility.

But something else becomes more valuable because of that:

people willing to take responsibility for real results.

Most people still think AI primarily changes productivity.

I increasingly believe it changes where value accumulates — and who captures it.

Value = After — Before.

Responsibility closes that gap.

The current AI transition is also changing uncertainty itself.

The uncertainty is now so large and fast-moving that many customers, investors, and organizations no longer want to add more uncertainty on top of it.

That changes what they buy,
how they build,
and where they place trust.

Increasingly, customers want shared responsibility, shared risk, implementation ownership, and incentives tied to real outcomes.

That is a fundamentally different business environment.

The traditional model was often built around selling expertise.

The emerging model increasingly rewards those willing to stand behind results.

Responsibility Changes Where Value Accumulates

As execution becomes abundant, competitive advantage increasingly comes from understanding reality better, implementing change faster, staying closer to operations, and taking responsibility for results.

Organizations do not create results.

People taking responsibility do.

Some people describe change.

Some people absorb the consequences of it.

Markets increasingly reward the second group.

And it changes how companies are built, how organizations work, how leadership is evaluated, how businesses are valued, and where long-term ownership value accumulates.

The implications are broader than most people realize.

Founders,
operators,
investors,
and consultants
will all have to adapt their assumptions,
business models,
and investment theses accordingly.

As AI makes execution easier, responsibility becomes more visible.

And when responsibility becomes visible, value often starts moving long before consensus does.

That may turn out to be one of the most important lessons of the AI era:

AI scales execution.

Responsibility scales results.

And value moves before consensus does.

Everybody increasingly has access to AI.

Fewer people are willing to be responsible for the results.

Most discussions about AI still focus on:

software, models, tools, automation, and productivity.

But something much bigger is already happening.

AI is moving closer to:

real operations, real industries, real workflows, and real outcomes.

And that changes where value can be created — and who can create it.

AI Is Moving Closer to Reality

Over the last year, a very interesting pattern has started becoming visible.

Frontier AI companies,
investors,
private equity firms,
industrial companies,
operators,
and domain experts
are all moving closer together.

Why?

Because AI alone is not enough.

Capital alone is not enough.
Technology alone is not enough.
Consulting alone is not enough.

We are already seeing the shift
from selling software
to delivering results.

From Software as a Service
toward Outcomes as a Service.

The real opportunity appears when:
capital,
AI,
expertise,
operations,
ownership,
and responsibility
start working together around real problems.

That is where a new layer of value creation may increasingly emerge.

The Scarce Layer May No Longer Be Technology

For years, technology primarily created value through:
better software,
better infrastructure,
better automation,
and cheaper execution.

AI accelerates that dramatically.

But when execution becomes easier,
faster,
cheaper,
and more abundant,
another question becomes increasingly important:

Who takes responsibility for results?

The future may belong less to firms selling advice —
and more to firms willing to share responsibility for results.

Capital is increasingly abundant.

Real operational responsibility is not.

Because everybody increasingly has access to AI.

But not everybody is willing to stand behind the results.

That may become a problem for parts of both the investment industry and the consulting industry.

Because when execution becomes increasingly commoditized,
value may increasingly move toward:
operational integration,
trusted capability,
real-world adaptation,
and responsibility for measurable results.

Outcomes as a Service

This shift has implications far beyond AI itself.

It changes business models.

It changes how value is captured.

And it may increasingly change where bargaining power accumulates.

For years, many technology companies primarily sold:
access,
tools,
licenses,
or software.

But businesses increasingly need something else.

Not simply more AI tools.

But help turning AI into measurable operational results.

That means:
implementation,
integration,
workflow redesign,
governance,
adaptation,
change management,
and responsibility for real-world results.

In that environment,
“Outcomes as a Service” becomes increasingly rational.

Not selling software alone.

Not selling hours alone.

Not selling recommendations alone.

But helping deliver measurable outcomes —
while being close enough to reality to take responsibility for them.

That changes the economics of value creation itself.

Responsibility Changes the Economics of Outcomes

This is also why the boundaries between:
investor,
operator,
problem-solver,
and technology partner
are starting to blur.

AI changes the economics of execution.

But responsibility changes the economics of outcomes.

Execution can increasingly be scaled.

Results still need to be owned.

And outcomes are where:

trust, adaptation, ownership, learning, and long-term value creation actually emerge.

AI can dramatically accelerate execution.

It can:
improve analysis,
reduce friction,
increase speed,
automate workflows,
compress organizational layers,
and scale capability.

But AI does not automatically create:
ownership,
judgment,
adaptation,
trust,
or responsibility for real-world consequences.

Humans still need to:
understand the real problem,
decide what matters,
adapt when reality changes,
and remain close enough to results to learn from reality itself.

That layer is becoming increasingly valuable.

And it may increasingly become one of the least commoditized layers in business.

The Next Layer of Value Creation

This is becoming one of the biggest business opportunities of the AI era.

Not in selling AI.

But in helping solve real operational and industrial problems with AI —
while being close enough to results to take real responsibility for them.

Some of the most important business opportunities of the AI era will emerge:
before things look obvious,
before outcomes are fully visible,
and before value is fully priced.

Because the biggest shift often happens
the moment responsibility becomes real.

That is often the moment:
execution accelerates,
uncertainty starts collapsing,
feedback loops improve,
and value begins moving.

Not primarily as financial assets.

But as vehicles for solving real problems.

And when the right people choose to take responsibility for solving a real problem together,
something important happens:

the problem becomes investable.

AI can accelerate execution.

But responsibility is still what turns execution into:
real results,
real value,
and lasting advantage.

And that may become one of the defining business shifts of the AI era.

That made me realise something simple:

Responsibility is what turns abstract things into real things.

Not because responsibility solves everything immediately.

It does not.

But because the moment someone truly owns the result,
reality starts responding.

That is when timing appears.

That is when clarity begins.

That is when execution becomes real.

That is when leadership becomes visible.

That is when value starts forming.

For investors, this matters.

Because one of the least understood forms of arbitrage is the difference between:

value before responsibility becomes real,

and value after responsibility becomes real.

Uncertainty dominates.
Capital waits.
Clarity is missing.

Problems become understandable.

But faster systems do not reduce the need for responsibility.

They increase it.

Because consequences also arrive faster.

That is why the same pattern now appears almost everywhere.

In companies.
In investing.
In technology.
In markets.
In organisations.
In leadership.

Different forms.

The moment responsibility becomes real,
everything changes.

Many discussions about AI focus on productivity, automation, and technological capability.

But underneath that, a deeper question may be emerging:

What continues to create meaning in human life as execution becomes cheaper, faster, and increasingly automated?

Perhaps one of the most important shifts in the AI era is this:

Responsibility may become more visible again — not less.

As technology becomes more capable, the value of humans connected to judgment, care, adaptation, and real results may actually increase.

Many people describe responsibility as a burden.

But some of the best parts of life begin the moment responsibility is taken.

Becoming a mother. Becoming a father. Building a company. Helping another person.

Choosing to solve a real problem.

Responsibility changes us.

Not because it makes life easier.

But because it connects us to something real.

Meaning rarely comes from comfort alone.

It often appears when something real and important depends on us.

That may be why responsibility creates such a strange combination:

Weight and meaning at the same time.

Especially not AI.

AI can help humanity enormously.

It can:

• reduce friction • increase capability • accelerate learning • help solve problems faster

But technology alone does not create meaning.

Humans do.

A world where people take more responsibility —for themselves, for others, and for the most important things around them — is a world I would like to spend my life in.

Not because responsibility is always easy.

But because meaning, trust, care, and real value often grow from the things we choose to carry together over time.

AI may increase the value of people who remain connected to:

That is one of the most optimistic parts of the future.

Not that humans become less important.

But that responsibility becomes visible again.

Real responsibility often begins when people stop treating problems as someone else’s — and start investing in them until they become their own problems to solve.

I often see the problems I work with as ventures where I am a co-founder.

Not because I created them alone.

But because responsibility changes the relationship between people and problems.

It makes the problem real.

Owned.

Personal.

No longer something observed from the outside — but something I genuinely take responsibility for solving.

And perhaps the real question is not whether we say yes or no to AI.

But whether we say yes to something meaningful.

Something valuable.

Something real that genuinely requires something from us.

AI can amplify both directions:

Escape from responsibility. Or deeper responsibility.

The choice is still human.

And that is good news.

AI is increasing the speed at which human decisions meet reality.

The more AI makes execution abundant, the more valuable responsibility becomes.

If AI can generate code, analysis, workflows, presentations, recommendations, strategies, and decisions faster than ever before, it is easy to assume that human responsibility becomes less important.

I think the opposite may be true.

AI lowers the cost of execution faster than it lowers the cost of responsibility.

That changes the economics of value creation.

Generating output becomes cheaper.

Remaining connected to results does not.

In many cases, it becomes harder.

Because faster execution creates:

• more decisions • more change • more visibility • more complexity • more interaction with reality • more need for continuous adaptation

That increases the value of people and systems that remain connected to results over time.

Industrial systems scaled execution.

AI scales execution even further.

But once execution scales massively, the scarce layer becomes:

• judgment • adaptation • trust • ownership • responsibility for results

That is the new bottleneck.

And value tends to move toward bottlenecks.

AI is not only changing software.

It is changing where value is created.

What does it mean for responsibility to become investable?

Responsibility becomes investable when it is not only a personal quality or moral idea.

It becomes investable when it becomes economically productive.

When it changes results.

When it reduces uncertainty.

When it creates feedback loops.

When it improves decisions.

When it turns unclear problems into solvable work.

When it becomes connected to ownership, incentives, risk, and reward.
